Today we would like to present you a concept for the increasingly urgent upgrading of ipernity to the state of the art. This is combined with the long announced transition offer to free users. It is valid from today for three months, i.e. until 15 May 2019.
Dear members and friends of ipernity!
Over the past 12 months, our community has spent around 22,000 EUR on maintaining and updating our website. However, we are far from running a state-of-the-art website. The security requirements of modern browsers are not met. Mobile devices are poorly supported or not supported at all. Functionalities that are now normal elsewhere are not offered. In addition, at Amazon Web Service (AWS) we operate a completely oversized server farm which burns more than 20,000 EUR every year.
A move to cheaper servers is not possible. Too much is the ipernity program interwoven with AWS. Furthermore, the urgently needed modernization of the existing program would be many times more expensive than reprogramming - without ever being state of the art. Software also has a limited service life. The one from ipernity is more likely to come to the end. Technically, we probably can keep the website for another two or three years. After that, however, it becomes more and more likely that it will have to be shut down at some point for technical reasons. At the latest then a new software must be ready.
Estimates for reprogramming range from EUR 60,000 to EUR 100,000. If we wanted to save up this money, we would need 6 to 10 years, although the development of membership numbers is positive:
Even if we are extremely housekeepers and always have only the bare essentials repaired, annual reserves of 10,000 to 15,000 EUR are at best possible at this level. Quite apart from that, a long technical standstill would be very damaging to the attractiveness of the website. The accumulation method is therefore not very promising.
Alternatively, a reprogramming could already be initiated this year with a starting capital of approx. 40,000 EUR, if our financial situation would allow it. Another 25,000 EUR could be financed next year from normal membership fees, and the remaining 35,000 EUR after the launch of the "new ipernity" through savings in AWS server costs. A corresponding offer from our service provider is available. We still have EUR 10,000 in the IT budget for 2019. As a result, there is currently a shortfall of EUR 30,000 for such a project.
Because our community - as a simple association without any collateral - does not get any bank loans, the question arises how we can raise this sum on our own - and not only from the pool of 1,310 club members who make the operation of the website possible at all. Today, we are also addressing to those 11,000 registered users, who likewise use ipernity on a regular basis and apparently appreciate it very much. If each of you would raise a one-time fee of 10 EUR, we could start reprogramming tomorrow.
However, we are aware that not everyone will be prepared to do so. That's why we are making the following offer to all users of the ipernity web service today. At the same time, this is the already announced transition offer to the new subscription packages, which will apply from April 1, 2019:
► 5-year "Standard" membership at the price of 4 years
When subscribing 4 years, there will be one year added as a free bonus. (The value of the bonus is 43.90 EUR. It can be subscribed as a price-identical club membership by “free” users as well as club members.)
► 2-year "basic" membership at the price of 1 year
An offer that is aimed at those "free" users who regularly use ipernity but do not require the full range of services. For the time being you can subscribe via the 6-month club membership for 23.90 EUR. The additional 18 months will be added automatically. (The value of the bonus is 23.90 EUR. As soon as the new subscription model is programmed, these accounts will be converted into basic accounts with a term of 2 years from the date of booking. This offer only applies to accounts that were created before December 1, 2018 and are "free" accounts at the moment of this publication.)
► 2-years "free" for a one-time donation of 10 EUR
We ask the remaining free users to make a one-time donation of 10 EUR as a compensation for the previous delivery of our services, as well as a minimum fee for the further use of the “free” offer in the current scope of services for further 24 months.

Bevor wir nämlich nicht wissen, ob die erforderliche Summe überhaupt zusammenkommt, macht es keinen Sinn, schon ein Pflichtenheft anzufertigen. Denn selbst das muss bezahlt werden, weil es nur in Zusammenarbeit mit dem ausführenden Dienstleister gemacht werden kann.
(Es ist wie beim Hausbau: Bevor Du einen Architekten beauftragst, Entwürfe zu machen, musst Du auch erst Deinen finanziellen Rahmen abstecken, bzw. dein Eigenkapital ansparen. Bei uns beträgt es max. 10.000 EUR für 2019 und 25.000 EUR für 2020 (siehe oben). Mit solchen Beträgen brauchen wir gar nicht erst anzufangen.)
Wenn das Kapital aber zusammenkommt, wird das Pflichtenheft der nächste Schritt und Vertragsbestandteil sein, ebenso wie Projektabschnitte und Validierungen. Claus-Peter kennt sich mit so was sehr gut aus und hat intern ein Auge darauf.

Eric will present the financial statement for 2018 and the budget for 2019 at the general meeting on 31 March, although the most important figures are already public. We even make the small surpluses mentioned above, which we can save if nothing unforeseen happens.
Today it is more about setting the course for the future. The key question is whether we can start the necessary modernization of our website this year - or in 6 years earliest. Whether we want to wait so long for encryption and for mobile devices that already account for more than 50% (!) of access to ipernity to be used properly.
What you, I and everyone else pay in regular membership fees are just the maintenance costs for the status quo. (It doesn't matter whether it's the normal payments or the early renewals to avoid the exchange rate adjustments once. I also did. These payments have brought a small saving to those who have participated in them. But it was not a profit for the community budget. As a result of this measure, EUR 373.92 will not be available for the community in 2019.)
In a way, however, we pay for a dilapidated old building that is reasonably habitable, but has a lot of repair work and extremely high heating costs. Here and now we are talking about money for a new building.

From other discussions (notably on the Flickr help forum) I have the impression that You have some programming skills or at least a deep technical understanding. I would really love if there existed a download/backup tool for Ipernity that is suitable for the average user. It would improve my trust in Ipernity if I knew that I can easily get my original photos back.
I have even looked at the source code of a PHP-script using the Ipernity API that is intended for backup purposes (although I have no PHP-knowledge) and I believe that an experienced programmer maybe could either develop this tool further or develop a new backup tool suitable for "normal" users. Ich würde doch gerne erst noch einen genaueren Finanzierungsplan sehen, außerdem den Anforderungskatalog für die Neuprogrammierung.
Einen Vorteil habe wir hier zumindest, im Gegensatz zu einem kommerziellen Unternehmen kann man den Beteiligten die besten Absichten unterstellen.

die betriebskosten werden dadurch gesenkt und die wartung der seite wird erheblich einfacher zu bewerkstelligen sein. möchte nicht wissen wieviel hunderte von stunden allein für das verstehen der vielen programme und verschachtelungen aufgebracht wurden. wenn mal jemand aus dem ima team aussteigt, wird sich so schnell niemand finden der bereit ist sich in so ein veralttetes system einzuarbeiten. ein intern neu aufgebautes system wäre dann viel einfacher zu erlernen.

Blindflug gab es bei mir nicht.
Für ima führe ich einen Budgetplan bis Ende 2020. Er enthält einkommenseitig für jeden Kalendermonat die Erwartungen aus den fälligen Abonnement-Zahlungen. Mit jeder Gutbuchung, die ich eintrage, wird die Gesamtübersicht automatisch aktualisiert. Auf diese Weise hat das ima-Team einen stets aktuellen Überblick über die Finanzsituation bis Ende 2020.
Wenn jetzt längerfristige Abo-Verlängerungen vorkommen, verschwinden aus den 2019er oder 2020er Budgets natürlich die korrespondierenden Einkommenserwartungen. Stattdessen wird die betreffende Einmaleinnahme 2019 als Haben gebucht. Dadurch erhöht sich der aktuelle Kassenstand zu Lasten der Zukunft. Das ist richtig!
Andererseits ist ein Hauptmotiv für die Neuprogrammierung ja auch, dass wir von dem riesigen Kostenfresser AWS-Serverfarm wegkommen. Die erwarteten Einsparungen von ca. 1000 EUR monatlich entsprechen 273 vollen Clubmitgliedschafts-Beiträgen. Wenn diese Marke überschritten wird, müssen wir tatsächlich aufpassen. Was darüber hinausgeht, sollte klugerweise nicht investiert sondern zurückgestellt werden.
Nebenbei: Bitte bei der ganzen Diskussion nicht übersehen: Die Hauptzielrichtung dieser Aktion sind die bisherigen freien Nutzer, nicht die Club-Mitglieder!
Bergfex club has addedErstens hatten wir schlicht und einfach noch gar keine Zeit, uns damit zu beschäftigen! Wir können andererseits nicht ewig warten, weil der Druck im Hinblick auf die SSL-Verschlüsselung immer größer wird. Außerdem ist die Art der Wartung, wie wir sie derzeit betreiben, sehr ineffizient und teuer. Vom Ende her gerechnet verlieren wir jeden Monat, den wir warten, über 1.500 Euro als Konsequenz zu hoher Betriebskosten und Instandhaltung.
Zweitens wollen wir Ipernity ja nicht neu erfinden. In erster Linie soll das Bewährte in zeitgerechter Technologie neu codiert werden, damit ipernity nicht nur verschlüsselt, sondern auch auf mobilen Endgeräten läuft. Soweit erforderlich, muss dazu vielleicht ein wenig am Layout gefeilt werden, weil die bestehende Desktop-Version nicht 1:1 für mobile Geräte geeignet ist. Aber prinzipiell soll es kein völlig neues ipernity werden, sondern das alte bleiben, wobei erfüllbare Wünsche berücksichtigt werden sollen.
Drittens kann man ein Pflichtenheft nur zusammen mit dem IT-Dienstleister erstellen. Um in entsprechende Gespräche einzutreten, muss man aber erst mal wissen, über welchen Investitionsrahmen man verfügen kann. Sonst muss man nirgendwo anklopfen.
I understand the need to update the system but to ease the financial situation the amount of material that can be uploaded should be reduced to save storage costs I feel that uploading 50/60 photos per week is excessive. I thought the main aim of ipernity was a showcase not a storage facility.
If a photo is added to a number of groups does this increase the storage cost or is it just a link ?

There we lose a lot of money, but cannot change it because ipernity is not portable. Secondly, the existing program cannot be SSL encrypted. And thirdly, the maintenance of the existing program is far too expensive. In the long run, we simply cannot afford to throw a lot of money out of the window for every small adjustment.

Dieses System kann dann bei einem beliebigen Anbieter gehostet werden.
Die Beta-Version soll bis zum Herbst stehen und wird zunächst ebenfalls bei AWS aufgespielt. Dann beginnt eine Testphase, die Nutzer können bei ipernity-alt oder ipernity-neu sich anmelden und greifen auf dieselbe Datenbank zu. Bis zum Frühjahr können dann Fehler behoben werden, Details verbessert und und Nutzerwünsche eingearbeitet werden.
Im Frühjahr 2020 wird dann ipernity-alt abgeschaltet. Danach kann das System und die Datenbank ggf. bei einem anderen Anbieter gehostet werden. Eventuell können jedoch bei vernünftiger Programmierung auch die AWS-Kosten weiter reduziert werden (soweit ich weiß, haben wir dort im Moment 9 server laufen und können keinen abschalten, ohne das ganze System instabil zu machen).
Über diesen groben Zeitplan und die groben Kosten (verteilt über den Projektzeitraum) liegt uns ein Angebot von Quellcode vor. Wenn wir sehen, daß Interesse der Nutzer und entsprechende Mittel da sind, werden wir einen detaillierten Zeitplan und ein Pflichtenheft erstellen.

Allerdings gibt es meines Erachtens ja durchaus noch etwas zwischen einem detaillierten Pflichtenheft und der bloßen Ankündigung, die Seite neu programmieren zu lassen. Wäre es nicht möglich, so etwas wie ein Grobkonzept, Projektplan oder ein Eckpunktepapier zu erstellen, wo die wesentlichen Ziele, Prioritäten und Meilensteine für eine Neuprogrammierung festgehalten werden?
Soll das Ziel der Neuprogrammierung z.B. sein, dass die derzeit vorhandene Funktionalität und das derzeitige Layout im Wesentlichen erhalten bleiben und nur die technologische Basis erneuert wird? Welche Funktionalitäten könnten ggf. wegfallen, welche sollen auf jeden Fall erhalten bleiben und welche könnten ggf. hinzukommen? Man könnte doch zumindest die groben Ziele der Neuprogrammierung einmal aufschreiben.
Ebenso könnte man überlegen, ein Konzept dafür zu erstellen, wie die Nutzer bei Entscheidungen beteiligt werden, die dann während der Laufzeit des Projektes zu treffen sind. Mir ist durchaus bewusst, dass man nicht bei jeder kleinen Entscheidung erst eine demokratische Abstimmung durchführen kann und jede Beteiligung der Nutzer während der Projektphase Zeit kostet. Bei Entscheidungen zwischen verschiedenen Optionen mit erheblichen Auswirkungen auf die Funktionalität oder das Bedienungskonzept von Ipernity wäre es aber für die Akzeptanz des Projektes wichtig, dass die Nutzer in irgendeiner Weise eingebunden werden und auch eigene Ideen einbringen können. Wenn es dadurch am Ende einige Wochen länger dauert, wäre das doch nicht so schlimm?
Du hast ja geschrieben, dass über den groben Zeitplan und die grobe Kosten ein Angebot von Qwellcode vorliegt. Ein paar Eckpunkte hast Du ja schon beschrieben. Diese grobe Zeitplanung könnte doch vielleicht die Grundlage für ein Grobkonzept sein, dass den Nutzern als Entscheidungsgrundlage dafür, inwieweit sie sich finanziell beteiligen wollen, dienen könnte.
Versteh mich nicht falsch. Ich habe den Eindruck, dass das IMA-Team bisher alle Dinge sehr professionell gehandhabt hat und vor allem einen realistischen Blick darauf hat, was möglich ist und was Priorität haben soll. Ich habe da durchaus Vertrauen, dass das Projekt der Neuprogrammierung ebenfalls auf vernünftige Weise angegangen wird und das IMA-Team hier den richtigen Blick auf das große Ganze hat, was natürlich auch immer bedeutet, dass Einzelinteressen einzelner Nutzer ggf. zurückstehen müssen. Ich habe auch den Eindruck, dass ihr bisher sehr transparent darüber berichtet habt, was ihr macht. Bei einem Projekt, das etliche 10.000 Euro kostet, sollten Inhalte, Ziele, aber auch Risiken des Projektes meines Erachtens jedoch noch genauer kommuniziert werden.

Seit Jahren versuche ich bei IMA (Bergfex) Überzeugungsarbeit zu leisten zum Thema Datensicherung. Aus einer sehr lang zurückliegenden Zeit meiner beruflichen Tätigkeit weiß ich, dass es sich als segensreich entpuppen kann, vor dermaßen tiefgreifenden Eingriffen in ein Programm zunächst für die Sicherung der Userdaten zu sorgen.
Das ist sicher auch ein Grundsatz beim Bergsteigen bei Bergfex: erst Sichern, dann Neues wagen...
Die beiden Sicherungsprogramme, die aktuell bei IP noch angeboten werden, sind dafür ungeeignet.
Ich habe selbst vor Jahren schon einmal ein ganzes Album aus unerklärlichen Gründen verloren.

Ein backup bei IP gab es nicht. Ich weiß daher, welche Arbeit die manuelle Rekonstruktion war...
Meine dringende Bitte war und ist es daher, vor einer Neuprogrammierung die Möglichkeit zu schaffen, dass wir user unsere bei IP hochgeladenen Bilder in einer geeigneten Weise Albumweise zurück auf unsere Rechner zur eigenen Datensicherung laden können.
Die stereotype Antwort bisher war immer: "Das kostet Geld und zur Zeit ist etwas Anderes wichtiger"
Ich habe auch schon gehört, dass man seine hochgeladenen Bilder ja selbst schon hat - irgendwo...
Ja Irgendwo in Jahres- oder Themen Ordnern, aber nie in der konzentrierten Form wie in seinem account bei IP.
Dieses war so möglich bei Panoramio und ist so möglich bei Flickr.
Also sollte das auch ermöglicht werden bei IP bevor man evtl. das Risiko einer Neuprogrammierung eingeht. Wäre auch wünschenswert gegenüber dem Mitbewerber...
....Falls die Vereinsmitglieder einem solchen Vorhaben ihr OK geben...

In dem anderen Thread hatte ich deswegen die Frage aufgeworfen, ob es vielleicht unter den Nutzern jemanden mit Programmierkenntnissen und API-Kenntnissen gibt, der vielleicht irgendein kleines Windowsprogramm oder ein Browserskript schreiben könnte, das eine solche Datensicherung mit Hilfe der API ermöglicht. Es gibt z.B. schon ein Browerskript, mit dem man albumweise Fotos von Flickr nach Ipernity übertragen kann. Jetzt bräuchte man nur ein Skript, dass stattdessen die Fotos albumweise von Ipernity auf den eigenen Rechner überträgt.
Wenn Ipernity das erst für zig Tausend Euro in Auftrag geben müsste, kann man sich anhand der kaum vorhandenen finanziellen Spielräume leicht vorstellen, dass das ein Problem ist. Allerdings frage ich mich durchaus auch, ob so etwas nicht im Zuge der kompletten Neuprogrammierung mit umgesetzt werden könnte. Meine naive Vorstellung wäre, dass ein solches Browserskript oder Windowsprogramm in Relation zur kompletten Neuprogrammierung von Ipernity nur vergleichsweise wenig Aufwand bereitet.
Neben der Möglichkeit einer Datensicherung durch den einzelnen Nutzer, frage ich mich, ob nicht schon der AWS-Service, den Ipernity nutzt, irgendeine Form der Datensicherung durchführt. Oder ganz konkret die Frage: Wenn das neu programmierte Ipernity scharf geschaltet wird und dann durch irgendeinen Bug Daten gelöscht würden, gibt es dann eine Möglichkeit, einen vorherigen Datenstand wieder herzustellen? Hier würde mich schon interessieren, ob in der Projektplanung dazu etwas vorgesehen ist. Ein download der Fotodateien durch die einzelnen Nutzer würde ja auch nur bedingt helfen, da hierdurch nicht die ganzen Metadaten wie z.B. Kommentare, Favoriten, Titel und Beschreibungen gesichert würden.

Hinterher, wenn evtl. wieder Daten verloren sind, hilft die Finanzdiskussion von vorher niemandem. Betroffen sind dann möglicherweise ALLE User...

Ich habe da eben drauf geantwortet. Es geht darum, dass jemand ein Programm in Go geschrieben hat, dass zum Download von Fotos von Ipernity vorgesehen ist. Allerdings scheint die Handhabung dieses Programms nicht ganz einfach zu sein. Jedoch scheint der Autor ein aktives Ipernity-Mitglied zu sein, der zu diesem Programm auch etwas in der folgenden Gruppe für API-Nutzer geschrieben hatte:

Vielleicht macht es Sinn, mit diesem Nutzer mal Kontakt aufzunehmen, inwieweit dieses Tool weiterentwickelt werden könnte? Vielleicht würde das aber besser jemand machen, der von solchen technischen Dingen etwas mehr Ahnung hat als ich?
